The ecommerce company I working for is on a mission to transform into an AI-first organization, aiming to drive both significant growth and efficiency gains across the business. This AI Playbook outlines the comprehensive strategy, governance, and operating model to make this vision a reality.Our framework for success is built on Five Pillars of AI Readiness:1.  Align Strategy & Leadership: Clearly defining the AI vision and setting measurable, company-wide adoption targets.2.  Activate: Enable & Motivate:Upskilling all teams through Company’s Learning Academy and fostering a culture of routine experimentation and innovation.3.  Amplify: Scale Wins & Use Cases: Centralizing knowledge, sharing success stories, and building active internal communities for peer learning.4.  Accelerate: Speed Up Decisions: Streamlining access to essential AI tools and implementing a cross-functional council to fast-track high-potential projects.5.  Govern: Responsible AI Use: Implementing lightweight, clear guidelines and guardrails for secure, compliant, and ethical AI deployment, concurrent with Data sovereignty and full control. We are focused on strategically balancing AI Operational Excellence (predictable productivity gains through automation in areas like Logistics and Finance and accounting) with high-impact, high-growth initiatives like hyper Personalization and creating a perfect offer for our cusyomer base. The dedicated Transformation Team and the governance approval framework ensure a clear methodology to build, test, and deploy AI solutions at scale, accelerating the company’s journey toward becoming a fully AI-powered company.

What client problem does this project solve?

The "AI Playbook" project is designed to solve the critical organizational challenge of rapidly and responsibly transforming this ecommerce player into a competitive, AI-first company.The primary problems it addresses for the "client" (the internal organization and its functional teams) are:• Risk of Falling Behind: The pace of AI progress means organizations that don't quickly adopt and scale AI risk losing out on significant intelligence growth, cost savings, and revenue acceleration compared to early adopters• Lack of Cohesive Strategy and Alignment: Before this playbook, the company needed a clear, unified strategy to align leadership, business, and tech teams on the "why" and "how" of infusing AI everywhere it is meaningful. • Skills and Adoption Gap: The business needed a structured approach to enable, motivate, and upskill employees, both tech and non-tech, to understand AI opportunities and use new tools effectively, moving beyond initial pilots to widespread, active adoption • Inefficient Scaling and Governance: A lack of clear methodology, fast decision-making processes, and organizational guardrails prevented successful use cases from being rapidly scaled and deployed securely and ethically. The playbook provides the framework and governance (including a platform that enables team to integrate LLMs into their products) to speed up decisions, amplify wins, and ensure responsible AI use to successfully navigate the AI transition, from initial exploration to becoming an organization with solid tech foundations, a clear deployment methodology, and empowered, upskilled teams, ensuring AI is infused to deliver measurable impact and growth.

AI Solution Implemented (technical details)

The core of the implemented solution is the GenAI Orchestration platform, which acts as the central enabler for all AI initiatives and teams to plug and play with LLMs within their software products. This platform facilitates a structured, pragmatic, and ROI-based GenAI initiatives lifecycle, from Proof of Concept (POC) to production scalingc while monitoring performance, cost (token consumption) and ease of switching between different LLM models. Key technical components include: 1. Execution Tools:The use of workflow automation tools (like n8n) for internal automation, with production tools being refactored to longraph - for agents to ensure scalability. 2. Model Management: CV Implementation of a Model Arena, a benchmarking tool that may use an LLM-as-a-judge and another Model Comparison Platform to help teams select the most appropriate LLM for their specific use case (includes an MCP library for future agentic integrations with tools). 3. Architecture & Patterns:The strategy emphasizes building solid tech and data foundations, including using vector search technology to improve the accuracy of internal search results (semantic search). Future work is centered on adopting an Agentic Framework, which requires core technical skills in RAG (Retrieval-Augmented Generation), safe model calling, prompt/tool patterns, streaming UX, and robust fallback design 4. Data Foundation:The strategy stresses the need for Clean data referentials (accuracy, consistency, completion) to support secure and cost-efficient scaling 5. Streamlined processes: transformation phase to revise, simplify current processes before enabling the agentic approach everywhere

* The playbook outlines a pragmatic, ROI-based approach to mature all new AI projects. -> fast integration ( 2 weeks to get approval of POC and get it in production) * Key metrics focus on adoption rates, time/quality lift per user, and P&L workflow impact. (40% of product teams have features deployed in production 6 months later from the platform deploy and trainings -> 35 features that have LLMs integrated are deployed in production through the integrated platform) * Success is tied t.o measurable goals, including company-wide AI usage frequency targets -> in this case publication of products has been fastracked thanks to automatic translation, image and text generation and checks from 2 weeks to 3 days * Project prioritization and resource allocation are based on a quantified business impact scorecard.
